Context

A portfolio spanning six workstreams, several vendors and a fixed regulatory calendar cannot be planned annually. Scaling agile beyond individual squads, and shortening the release train itself, was the condition for absorbing regulatory work without freezing the commercial roadmap.

Role

Driver of agile and SAFe adoption within the Italian IT & Digital organisation, and sponsor of the release-process optimisation workstream.

Scope

Introduction of SAFe cadences and planning increments, backlog and refinement discipline across internal and vendor teams, role definition for product owners and delivery leads, end-to-end release process optimisation to reduce time-to-market, delivery metrics and reporting.

IT & Digital teams, business product owners, external delivery partners, PMO, management.

Tech & Tools

Jira, Confluence, Miro, Kanban and PI planning, DevOps toolchain, delivery dashboards.

Results

Six delivery rooms moved from waterfall to agile ways of working, brought onto a single delivery cadence with refinement and planning made traceable in one tool set, and a shortened release cycle used as the lever for time-to-market rather than added capacity.
